Ultimate Shield is losing $60K - $120K a year and nobody has told them.

A record of what happened when a customer tried to hand you $1,650 on Sep 7, and what the other 30 shops in Orange County did with it.

Your real number depends on how many inquiries your site actually gets. That is the first thing we ask on the form. This is the honest ballpark, not a promise.

Four parts. About six minutes.

Part 1

What happened

Sep 7. One car, one message, your own contact form.

What we did

On Sep 7 we filled in the contact form on ultimateshield.com like any other customer would. Black 2022 Tesla Model S, full front PPF, hood, bumper, fenders, mirrors, headlights.

The name, the email and the phone number on that form were all real and all ours. We sent the same message, the same car and the same words to 242 shops across California that day. 31 of them were in Orange County.

Then we watched email, phone and text for four days, and kept the file open for nine.

We measured four things: how fast a shop came back, what it quoted, which channel it used, and how many times it followed up. We did not buy anything, so we have nothing to say about who closes and who does not.

What happened to yours

Your form took it at 11:32 AM on Monday, Sep 7. Lunch hour, middle of a normal week, no holiday.

We gave that form a working email and a working phone number, so there were two ways back to us. Nothing came back - not an email, not a call, not a text - for nine days.

On Sep 16 Mike wrote to you directly from his own address, and that is the only reason this page exists.

Part 2

What Orange County did

The same message went to 30 other shops that day. Here is the record.

What the same car was worth in your county

Nine of the 31 Orange County shops put an actual number on that Tesla. The spread is wide. $1,200 at the bottom, $2,200 at the top, and a median of $1,650 (n=9).

Twelve shops answered at all. Nineteen never did.

You are not a dot on this line. A price never left your shop, so there is nothing to plot. See every row

One reading worth keeping: the highest quote in the county, $2,200, came back in under 2 minutes. That is one shop on one day, not a rule.

Who did it best

The bar was three things at once: answer fast, quote at or above the county median of $1,650 (n=9), then follow up at least once.

Nobody in Orange County clears it. Of the 12 shops that answered, exactly one followed up a single time. That is a finding on its own. In your county almost nobody chases the work after the first message goes out.

So we widened the net to the South Coast and found one shop that does all three. It is in Los Angeles, not Orange County. We had to leave your county to find it, and that is the part worth sitting with.

Part 3

Why

The reason is not the one you are bracing for.

Industry research, not our data

What the research says

The industry calls this speed to lead. It is the one lever in this business that costs nothing to pull.

21x

Odds of qualifying a lead drop roughly 21 times going from a 5-minute answer to a 30-minute one.

Lead Response Management study, Oldroyd et al.

10x

Odds of making contact at all drop about 10 times once the first hour has passed.

Lead Response Management study, Oldroyd et al.

7x

Firms that answer inside an hour are about 7 times more likely to qualify a lead.

Harvard Business Review, 2011

Alex Hormozi built a following on one idea in this space: the speed you answer a lead matters more than almost anything else you do to get it.

None of this comes from our test. Our test measured response time, price, channel and follow-up. We bought nothing, so we have no closing data of our own and we are not going to pretend otherwise.

Speed is not your problem

On Sep 16 Mike sent you an email from an address you had never seen in your life. You answered it in 7 minutes.

Nine days before that, a customer with about $1,650 in his pocket filled in the form on your own website. He got nothing.

One week, two ways in
Cold email from a stranger7 minCustomer on your ownwebsite9 daysSame shop. Same week. Same people.Cold email from a stranger7 minCustomer on your own website9 daysSame shop. Same week. Same people.

Same phone, same inbox, same crew. So this is not about how fast you move. The lead never arrived anywhere you actually look. That is a routing problem, not an effort problem.

What it usually turns out to be

  1. 1

The mail goes somewhere nobody opens

An old employee, a web guy you stopped using, or a plain info@ that belongs to everybody and therefore to nobody.

  2. 2

It posts into a tool that is only open at the desk

Nobody is sitting at the desk during an install, and the tab is closed by the time anyone checks.

  3. 3

    It is landing in spam

Form mail sent from a noreply address on a server that is not yours gets filtered, and you never see the bounce.

  4. 4

It arrives fine and nobody owns it

Everybody assumes somebody else has it. The lead ages out in an inbox three people can see.

We cannot see your inbox, so we cannot tell you which one it is. Every one of them takes about five minutes to rule out.

The five minute check, if you want to do it yourself

  1. Open your own contact form and send yourself a quote request under a fake name. Time how long it takes to land in an inbox a human actually reads.
  2. Open the junk folder on that inbox and go back 30 days.
  3. Ask out loud who is supposed to answer form leads, and by when. If the answer is a shrug, that is the whole diagnosis.

You are not slow. Your front door is.

Part 4

What changes

What a fixed front door is actually worth to a shop your size.

What a working front door does

Five links. Each one only happens because the one before it did.

1Answer inside a minute and you are the firstvoice he hears. The first voice usually booksthe car.2More cars booked and the book fills two weeksout instead of two days.3A full book means you stop quoting to win andstart quoting what a full front is worth.4Quote $1,895 instead of $1,650 and the pricedoes your filtering. $1,895 is where the topquarter of Orange County already sits.5What is left is the work you want. Clean cars,no haggling, and a bay you are not fighting allweek.1Answer inside a minute and you are the first voice he hears. Who stops walking in

You know both of these men. One of them pays for the other.

The one you stop taking

  • Asks what you can do on price before he has shown you the car.
  • Tells you his cousin's guy does the whole front for $800.
  • Books the bay for Tuesday, then texts Monday night that something came up.
  • Three calls before the drop-off and two more before lunch.
  • One star on day three over a bubble that self-heals inside a week.
  • Wants cash off the top, then asks for a receipt.

The one who fills the book

  • Asks when you can take the car, not what it costs.
  • Pays the deposit the same day the link goes out.
  • Drops a clean car and picks it up when you say it is ready.
  • Sends two guys from his Tesla group inside a month.
  • Comes back next year for the roof and the wheels.

You will not talk the first man out of being who he is. The price tag does that job for you.

What we would put in

Every form and every missed call gets a text back inside 60 seconds, automatically, from your number.

That text carries a real price range for your area, so the customer stops shopping while he waits on you.

Five follow-up messages then go out on a schedule whether anybody remembers or not, and they stop the second he replies.

It runs on autopilot. Nothing upfront, and a 60-day guarantee. We are not an agency. There is nothing to manage.

Want to see this run on your numbers?

The form is 8 questions and takes about 3 minutes. The first one asks how many inquiries your site gets in a month, which is what turns the range at the top of this page into your actual figure.

We take 10 shops a month.
